Armour Cybersecurity is a Canadian cybersecurity services provider founded in 2018 and headquartered in Toronto, Ontario. The company offers end-to-end security solutions, including advisory, implementation, managed services, and incident response, to businesses across North America.

Backed by a team with military cyberwarfare and defence backgrounds, Armour Cybersecurity serves over 200 clients ranging from multinational corporations to small and medium-sized businesses, leveraging enterprise-grade technologies and partnerships with leading security vendors.

Gilad Perry, Co-Founder and COO of Armour Cybersecurity, oversees all financial and operational functions with a compact accounting team of just two people. This is a remarkable feat for a company generating approximately $6 million in annual revenue.

The company’s business model centers heavily on recurring revenue, with over 80% of income coming from subscription-based services and software licenses. Armour Cybersecurity manages approximately 15,000 security software seats across various platforms, including email security, endpoint security, browser security, and mobile security solutions for its clients.

The challenge

When Armour Cybersecurity first launched, the company initially adopted HubSpot for its business operations. However, in two to three months, they faced significant challenges. The platform proved prohibitively expensive for a startup, with costs mounting quickly as the company attempted to scale. More critically, HubSpot lacked the customization capabilities Armour Cybersecurity needed to manage its unique business processes.

As a cybersecurity services provider with a complex revenue model combining project-based work, time and materials billing, and recurring software licenses, Armour Cybersecurity required a solution that could handle multiple revenue streams effortlessly. They needed to track over 200 recurring invoices monthly, manage multi-currency transactions, and maintain absolute oversight into revenue to prevent leakage as the business scaled.

Perry recognized that managing these operations across disconnected systems would be costly and inefficient. The company needed an integrated ecosystem that could connect customer relationship management, project management, billing, and accounting without requiring expensive custom integrations or forcing the team to maintain multiple spreadsheets for critical business processes like commission tracking.

The solution

On the recommendation of Lior Izik, founder of Amazing Business Results and a Zoho partner and integrator, Armour Cybersecurity transitioned to Zoho One early in its journey. This decision allowed them to build their entire operational infrastructure on an integrated platform from the ground up.

Armour Cybersecurity implemented Zoho Books as its core accounting system, but the real value emerged from how it connected with the other applications in the Zoho ecosystem.

They configured an automated workflow that began with lead generation in Zoho CRM. Opportunities were created and tracked through weighted pipeline stages using a 1:4 conversion ratio methodology. When opportunities closed, Zoho Projects automatically generated new projects with defined payment milestones and time-tracking capabilities.

Team members recorded billable hours and project expenses through Zoho Expense, with travel costs automatically associated with specific customer projects. These time entries and milestones then triggered billing processes in Zoho Books, converting hours into invoices without manual data entry in multiple applications.

Perry customized Zoho Books extensively to match Armour Cybersecurity’s specific requirements. The company created custom fields for commission tracking, linking salespeople and commission percentages directly to invoices. Custom functions automatically updated product information in Zoho CRM when bills were recorded in Zoho Books, ensuring the CRM always reflected accurate product assignments for each customer.

For recurring revenue management, they leveraged Zoho Books’ recurring invoice functionality as both a billing system and a renewal tracking mechanism. Perry configured automated notifications at 15, 30, and 45 days before license expiration dates, allowing the sales team to reach out to customers for renewals proactively.

This approach transformed recurring invoices from a simple billing tool into a comprehensive subscription management system. The company also implemented currency-specific automation, where invoices automatically applied the appropriate template based on the customer’s currency.

Bank feeds integrated directly with Zoho Books for automated reconciliation, with OCR technology scanning bills, invoices, and expenses to streamline data entry.

Armour Cybersecurity extended vendor collaboration by sharing portal access with three to four major vendors, allowing them to view invoices, credit notes, bills, and accounts receivable and payable details in real time. This transparency reduced inquiry volume and improved vendor relationships.

Benefits and ROI

The integrated Zoho ecosystem delivered substantial operational benefits for Armour Cybersecurity. With Zoho, the company accessed a comprehensive suite at a fraction of what it would have cost to replicate with best-of-breed solutions requiring custom integrations.

Perry gained complete visibility into the company’s financial health through Zoho Books reporting. Reports like recurring revenue details provided precise monthly revenue forecasts at the beginning of each month, while sales-by-item reports enabled reconciliation between vendor billing and customer charges. This granular tracking prevented revenue leakage as they scaled beyond the size where manual oversight was feasible.

Automation between Zoho Projects and Zoho Books eliminated double data entry for billable hours and project expenses. Timesheets automatically converted to invoices, and project milestones triggered billing events, reducing administrative burden on the accounting team. This efficiency allowed a team of two people to manage the full accounting function for a $6 million revenue operation.

Commission management transformed from a spreadsheet-based process into an automated, auditable system. Perry generated monthly commission reports directly from Zoho Books, showing exactly which deals triggered commission payments and for which team members or vendors.

For vendor commissions, Armour Cybersecurity created credit notes directly from these reports, streamlining inter-company settlements. When questions arose about commission amounts, Perry could point to specific invoices in the system rather than defending spreadsheet calculations.

The recurring invoice system provided predictability and control over subscription renewals. With over 200 recurring revenue streams tracked monthly and automated renewal notifications going out, Armour Cybersecurity reduced the risk of missed renewals and ensured consistent revenue recognition.

Visibility into upcoming expirations allowed the sales team to prepare renewal conversations well in advance.

Even tax compliance became more manageable despite the complexity of a multi-currency operation. While generating monthly GST and HST reports still required three to four hours for reconciliation across currencies and proper tax application, Zoho Books’ tracking capabilities made this process significantly more straightforward than disconnected systems.

The customization capabilities proved invaluable as business needs evolved. When Armour Cybersecurity needed to track specific data points or create connections between modules, Perry added custom fields, lookup fields, and workflows without engaging external developers.

This flexibility allowed the company to adapt its systems to its processes rather than forcing process changes to match software limitations.

Beyond direct financial benefits, Perry noted that the quality of Zoho support contributed significantly to the platform’s value. While complex issues occasionally required time to resolve, the responsiveness and helpfulness of the support team gave Armour Cybersecurity confidence in Zoho Books as a strong long-term foundation.

Looking forward

Armour Cybersecurity continues to explore additional capabilities within the Zoho ecosystem. The company is evaluating Zoho Billing for item grouping functionality, which would allow bundling multiple products under a single SKU for customer invoices.

As Armour Cybersecurity grows, the scalability of Zoho Books and the broader Zoho One platform provides confidence that the systems will support expansion without requiring platform migration. The company has established a solid operational foundation that allows a small accounting team to maintain control and visibility even as revenue and complexity increase.
