What are AI Agents?

Think of most AI tools you've used so far. You ask a question, you get a response. You give it a document, it summarizes it. That interaction is one directional. You push, it responds.

AI agents work differently.

An AI agent is a system that can take a goal, break it down into steps, decide what to do at each step, and act on those decisions. It doesn't wait for you to hold its hand through every move. You tell it what you need done, and it figures out the how.

Here's a simple way to think about it. Say you need to onboard a new customer. A traditional AI tool might help you draft the welcome email. An AI agent could identify the customer type, pick the right onboarding template, send the email, schedule a follow up call, update the CRM record, and notify the account manager. All from a single instruction.

That's the real difference. AI agents don't just talk back at you. They think through problems and get things done.

Agent vs Assistant vs Automation

We often use these three terms interchangeably, but they mean different things.

Automations handle repetitive tasks by following predefined rules. Bots and workflow triggers are common examples: if a customer says X, the bot says Y; if a lead score crosses 80, the workflow sends an email. You set it up, it runs. No decision-making involved. It works well for predictable scenarios, but the moment something falls outside what you configured, it either fails or ignores it.

Assistants add a layer of intelligence on top. They can understand natural language, pull relevant information, and help you make decisions. But they still need you in the loop. You ask, they assist, you decide, you act.

Agents take it further. They don't just help you with your decisions, they make them, and follow through. An assistant might tell you this lead looks promising, you should follow up. An agent would identify the lead, draft a personalized message, send it at the right time, and log the activity in your CRM. All without waiting for you to initiate each step.

The progression is fairly intuitive: automations remove repetition, assistants support your thinking, and agents take ownership of outcomes

The key thing to understand is adaptability. While automations and bots are built for situations you've already anticipated, agents can handle the ones you haven't. If a lead's score is 78 but they just visited the pricing page three times in an hour, an automation only sees the number. An agent can recognize the pattern and act on it.

What agent reasoning looks like in practice

Understanding the comparison is one thing. Seeing how agents actually operate is what makes it click. 

How agents hold context 

When you interact with a basic AI tool, each exchange is mostly self-contained. You ask, it answers, and the next question starts more or less fresh.

An agent operates differently. When it's working through a multi-step process, it carries forward what it's learned at each stage. Say an agent is handling a support interaction where the customer first describes a billing issue, then halfway through mentions they're also locked out of their account. The agent doesn't treat these as two unrelated problems. It connects them, recognizes that the lockout might be related to the billing dispute, and adjusts its approach accordingly. 

This matters because people don't communicate in neat, isolated requests. They go back and forth, add context, change direction, bring up related issues mid-conversation. An agent that tracks all of that and responds coherently is fundamentally more useful than one that treats every message like it's the first. 

How agents handle ambiguity

Real-world requests are rarely clean. A customer might say "I need to fix my account" without specifying what's wrong. A lead might ask "what's the best plan for us" without stating their team size or budget. 

A rule-based system would either fail here or fall back to a generic response. It needs exact inputs to produce exact outputs. An agent can work with incomplete information. It recognizes the ambiguity, decides what clarification would be most useful, and asks. Or if it has enough surrounding context from previous interactions, documents, or system data, it makes a reasonable inference and moves forward. 

This isn't guesswork. The reasoning is grounded in whatever context is available: the customer's history, the knowledge base, the conversation so far. The agent weighs what it knows against what it doesn't and picks the most sensible path. Sometimes that means acting on partial information. Sometimes it means asking a targeted question to fill the gap. The point is that it can make that call instead of freezing or defaulting to a canned response. 

What happens outside the instructions 

Every agent has instructions that define its role, behavior, and boundaries. But users don't read those instructions. They ask whatever they want. So what happens when someone asks your support agent about the weather, or tries to get your sales agent to write a poem? 

A well-configured agent handles this gracefully. It recognizes the request doesn't match its role and redirects the conversation back to what it can actually help with. It doesn't crash, it doesn't make things up, and it doesn't pretend to be something it isn't. 

How agent reasoning differs from rule execution 

This distinction is worth understanding clearly because it affects how you think about building agents. 

A rule executes the same way every time. If lead score is above 80, send email A. If below, send email B. It doesn't matter if the lead just visited your pricing page ten times or if they've been unresponsive for three months. The rule only sees the number. 

Agent reasoning evaluates the full situation. It looks at the lead score, yes, but also at recent behavior, engagement history, the content of previous conversations, and whatever else it has access to. Then it decides. Maybe the score is 72 but the behavioral signals are strong, so it reaches out anyway. Maybe the score is 90 but the lead just told support they're evaluating competitors, so the agent adjusts its tone. 

The difference isn't that agents are smarter in some abstract sense. It's that they consider multiple inputs simultaneously and weigh them against each other. A rule handles one variable. An agent handles the relationship between variables. That's what lets it respond appropriately to situations you didn't explicitly program for. 

There's a tradeoff worth being honest about. Rules are predictable. You know exactly what will happen every time. Agents introduce variability because their responses depend on reasoning, which means two similar situations might get handled slightly differently. For some tasks, that variability is the whole point. For others, you want the predictability of a rule. Knowing that tradeoff is how you decide where agents add value and where traditional automation is still the better choice.
